The Corporate Allegory
Embodying the Soul of the Collective Person
Beyond Employer Branding: revealing the tutelary figure that unites your people.
1. The Reality: The Limits of Marketing When Facing Culture
Companies desperately seek to create meaning, loyalty, and a lasting sense of belonging. To do so, they often rely on "Employer Branding" tools, modeled on the marketing methods aimed at customers. But these tools reveal their structural limits: they attempt to sell the company to its own employees, to "pitch" a culture. This approach too often breeds cynicism. Employees, keen observers of lived reality, quickly perceive the gap between the polished narrative and their daily experience. What suffices to attract a consumer does not suffice to unite an employee. Commitment is neither of the same nature nor of the same order. What the modern company lacks is precisely what nations invented to bind their people together beyond successive governments: an allegorical figure.
2. The Lesson of Nations: An Answer to Permanence
Since the end of the Ancien Régime and the emergence of the modern states (18th century), nations have not used "marketing characters" to exist. They have forged Allegories: Marianne for France, Britannia for the United Kingdom, Helvetia for Switzerland, Columbia for the United States. These figures do not speak, do not give speeches, do not sell anything, and do not explain the politics of the day. They simply are. They embody the collective soul of a nation beyond the changes of leaders and beyond generations of citizens. In their silent bearing, they carry the glory of collective victories and the weight of historical defeats. The company, as a legal person destined to outlast its leaders, deserves the same dignity. It, too, needs its Allegory.
3. A Difference in Nature: Selling Tool vs. Tutelary Figure
It is important not to confuse the two registers.
• Employer Branding is a discourse. It seeks to appeal to the greatest number; it is inclusive as a recruitment strategy, often at the cost of smoothing over realities.
• The Corporate Allegory is a tutelary figure. It does not seek to please everyone. It is the silent mirror of the collective soul, recognized by employees because it reflects their deepest identity.
The power of alignment and filtering: this is where the strategic strength of the Allegory lies. Because it embodies the truth of the company — its glories as well as its shadows — it acts as a powerful magnet:
• Uniting: those who recognize themselves in it, who understand its history and its new purpose, immediately find a deep sense of belonging. They know why they are here.
• Honest self-selection: it also allows each person, before committing, to check whether they truly see themselves in this house. The Allegory thus enables hiring by resonance rather than by competence alone. It ensures that each employee is aligned not only with a role, but with the very identity of the collective person. It prevents costly cultural mismatches by making the invisible visible.
4. Revelation Through the Image: The Contribution of Artificial Intelligence
Until recently, capturing this subtle evolution of the collective soul was technically complex. The advent of generative artificial intelligence changes the equation. It is now possible to produce a Manifesto Video that does not show a succession of archival footage, but that lets us see the Allegory itself evolve. Thanks to AI, we can visually choreograph the honors felt by the allegorical figure throughout the life cycles of the company: its grace at the moments of founding, its turmoil in the face of crises, its shame during collective failures, and its splendor in moments of success. This video serves as a rallying point: it allows each person to verify their own resonance with the soul of the company.
5. A Prototype in Practice: The Case of a Great Swiss Chocolate House
Consider the case of a great Swiss chocolate house, two centuries strong. In the course of my research, I worked on what its allegorical figure might look like. I named her "Fanny," in homage to a discreet yet essential feminine figure in her history. In this reading, Fanny is not a marketing face to sell chocolate. She would become the tutelary figure reminding every employee that they take part in a work greater than themselves. She would embody Swiss excellence, the craftsmanship passed down, the permanence of a manufactory. If an employee did not recognize themselves in this standard embodied by Fanny, they would not be happy in this house. If, on the contrary, they resonated with her, they would become the defender of all that she stands for. She would be the mirror of the manufactory's soul, not its sales pitch.
6. Conclusion: Revealing the Allegory Through an Ontological Work
Revealing the Allegory of your company is not an exercise in creative styling drawn from a marketing brief. It is an act of governance that touches the ontology of the company — that is, the structure of its deepest identity. The Allegory is not invented; it is revealed through rigorous investigation into the lived experience, the successive periods, and the existential purposes of the company, and it is then collectively validated by those who recognize themselves in it as their own reflection. It is accepting that the company is a collective person with a soul, a history, and a new goal to reach.
This is also what makes it liberating. A house that dares to look – through its Allegory – at the hours of its history it does not approve of, and that carries their dignity together with its people, does not condemn itself : it sets itself free. The Allegory blames no one. It allows the collective person to make peace with its past in order to choose its future more clearly.
Let us be clear about what this is not. The Allegory demands nothing. It asks for no adherence, no faith, no allegiance. It is a mirror, not a master. No cult is owed to it; one simply recognizes oneself in what it reflects — or does not. That freedom is precisely what separates it from any demand for devotion.
By anchoring your culture in this allegorical reality, you give yourself the means to unite those who truly belong to you, and to let those who do not move on naturally. You thus forge an unshakeable cohesion, capable of weathering crises and celebrating glories, far beyond passing management fashions.
